There is a single line item on every B2B SaaS invoice that does more damage than any other: the per-user fee. It looks innocent. It compounds quietly. And, more than anything else in our category, it shaped what software we let into our companies.

Per-seat pricing was a fine idea in 2008. It mapped to how teams worked: one human, one license, billed monthly. The math was clean. Procurement could approve it.

What changed

The work changed. The team didn't get smaller — it got more distributed. Your accountant logs into your ERP. Your auditor needs access during close. Your advisor wants a read-only view of cash flow on Monday mornings. Customers run portals. Vendors submit invoices.

Per-seat pricing punishes every one of those people. Each one is a line item. Each one is a fight with finance. Each one is a reason to share a login.

What we did instead

Every SteelBase edition includes unlimited users. Forever. We charge for the platform — the runtime, the AI tokens consumed, the API calls executed, the storage used. The unit of value is work done, not headcount.

It changes how you build org charts. It changes who gets invited into the system. It changes whether you bother to put your monthly close on a portal or in an email thread.

The cost of building it this way

This is harder for us to build. Permissions have to be perfect because so many people are in the system. Audit logs have to capture every action. Multi-tenant isolation has to work down to the row. We had to do the engineering work that per-seat pricing lets vendors skip.

But once it's built, the model is the moat. Competitors who priced per-seat can't follow us here without rebuilding their margin structure from the database up.
